From Vanity Metrics to Value: Why Marketers Need to Rethink What Success Looks Like

Right now, it’s a tough time to be in marketing, isn’t it? Have you noticed how tight budgets are getting? Yet, all the while, expectations seem to be getting higher, which means getting campaigns out of the door at record speed. The pressure is truly on to deliver fast, stay creative, and somehow prove that all of it is making a real impact.

So, when your CEO comes a knocking, asking to see results, what do you tell them? They’re not interested in impressions, likes or views. They want real results. They want to see how marketing drives pipeline. They want to understand its impact on revenue. And most of all, they want to know that it’s worth the investment.

That shift – from soft vanity metrics to hard outcomes – is what separates today’s high-performing marketing teams from those stuck defending their existence.

Creativity still matters. In fact, it matters more than ever.

None of what we’ve discussed above is there to suggest that creativity doesn’t matter. It does – and more than ever before.

In a crowded, competitive digital world, the brands that use storytelling and creativity to rise above the noise are the ones that connect emotionally, build trust and feel genuinely human. No one remembers the campaign that followed the same formula as everyone else. But they will remember the one that made them feel something – and that’s where creativity shines.

But if your creative doesn’t tie back to clear commercial outcomes, you’re going to have a tough time justifying your work – especially when finance want to see results.

Great design is brilliant. But what impact did it have? Engaging copy? Wonderful – but did it support a conversion? A strong brand presence? Crucial – but is it bringing in the right leads, and are they converting?

Creative without commercial impact is a nice idea. But it’s not a growth strategy.

Why vanity metrics aren’t enough any more

The problem with relying on vanity metrics like impressions, clicks, or reach is that they rarely tell the full story. They’re surface-level. And while they can be indicators of interest or brand awareness, they don’t automatically correlate with business value.

Put simply: if you’re building reports filled with numbers that look good but mean little, you’re not helping your cause.

What matters more – far more – is what happens after the click.

  • Did that traffic turn into leads?
  • Did those leads turn into conversations?
  • Did those conversations contribute to revenue?

Because while it’s great to get noticed, it’s more important that you’re helping your business grow.

Passion isn’t enough without proof

Marketers are some of the most passionate people in business. They care about their craft, about the campaigns they put out into the world, and about making things that are truly engaging.

But the harsh truth is that passion without proof isn’t going to get you anywhere.

If you’re not measuring the things that matter – pipeline contribution, lead quality, conversion rate, cost per acquisition, ROI – then all the creativity in the world won’t help when you’re asked to justify your budget next quarter.

And it’s not just about defending spend. It’s about being taken seriously.

Marketing has long fought for a seat at the table, but that seat only becomes permanent when you’re speaking the same language as sales and finance. That means talking in outcomes, not outputs. It means ditching the vanity metrics and swapping them for something more substantial.

It’s time to align with the business

Here’s where a lot of marketing teams hit a wall: they’re still operating in a silo. Marketing is briefed on what to promote, sales do their own thing, and the connection between the two is more hopeful than strategic.

The best-performing teams, though, are aligned from the ground up. They’ve agreed on what good looks like. They know what the business is aiming to achieve, and their activity is designed to support those goals. But, in our recent report – Sales & Marketing: An Age Old Battle – we found that while almost 90% of sales and marketing experts believe it’s very important to work closely together, fewer than ⅓ of teams actually do. When there’s no smarketing cohesion, how can you expect to get the best possible results?

So, ideally, if the objective is to grow pipeline by 25% this quarter, marketing is building campaigns around that. They’re generating leads that sales actually want to follow up on – and then tracking what happens next. It’s a smarketing match made in heaven.

Marketing isn’t an afterthought. It isn’t just there to ‘make things look nice’. It’s there to attract, convert, and help close. Effectively, it’s part of the sales engine.

Focus on metrics that actually matter

OK, so, forget vanity metrics. What should you actually be tracking?

Here are some of the key metrics we recommend focusing on:

  • Pipeline contribution – How much of your sales pipeline can be directly attributed to marketing?
  • Cost per acquisition (CPA) – How much are you spending to bring in each new customer?
  • Lead-to-close rate – Are the leads you’re generating turning into revenue?
  • Campaign ROI – For every £1 you spend on a campaign, how much are you getting back?
  • Sales cycle velocity – Is marketing helping to accelerate deals?

These aren’t vanity metrics. They’re value metrics. And they’ll help you show – in no uncertain terms – that your marketing is working.

Commercial thinking doesn’t kill creativity

One of the biggest misconceptions is that commercially focused marketing has to be dry, dull, or overly tactical. It doesn’t.
In fact, the most commercially successful campaigns often start with creativity. But they’re rooted in audience insight, aligned with business goals, and built to drive measurable outcomes.

It’s not creativity vs. commercial. It’s creativity in service of commercial.

And when you get that balance right? That’s when your business starts seeing the results it’s been waiting for. And that’s when marketing earns its place at the strategy table – and keeps it.
